The Blind Spot in Communication: Why Smart People Miss What’s Obvious to Others

Ninety-three percent of us believe we’re above-average drivers. Statistically impossible, of course, but it reflects something wonderful and problematic about being human: we persistently experience a world in which we are above average.

This same superiority bias shows up consistently in how leaders assess their communication abilities. In twenty-plus years of teaching executives and professionals, I’ve rarely met someone who doesn’t believe they’re an excellent communicator. The typical self-assessment at the start of my courses boils down to: “I’m already really good at this but thought I might pick up a tip or two.”

Many of them probably are better than average. But there’s more room for improvement than just at the margins, because in certain high-stakes situations – precisely when communication matters most – our cognitive architecture works against us in ways we don’t consciously recognize.

The Reality We Each Create

As David Robson documents in The Expectation Effect, we don’t experience objective reality – we experience what we expect to experience. Our brains take in massive amounts of data and construct a reality that aligns with our mindset, beliefs, past experiences, and expectations. This makes the world navigable, but it creates a fundamental problem for communication.

We experience our constructed reality as objective. We’re almost completely unaware of the interpretive work our brains are doing and genuinely believe we’re perceiving things as they actually are. More critically, we tend to believe we alone are experiencing reality accurately – that we’re not affected by our past experiences, beliefs, or expectations, though everyone else clearly is.

This is called naïve realism bias. As one researcher put it, we consistently experience the world as if we’re the one individual in a flock of sheep. We become frustrated and ultimately judgmental when we realize others aren’t experiencing the same reality we are. How can they be so ignorant as to not perceive what’s obviously true?

Where This Shows Up in Organizations

Consider a strategy meeting where the solution to a market challenge seems perfectly clear to you. The data points in one direction. The path forward is obvious. Yet others in the room see it completely differently – not because they lack your intelligence or access to the same information, but because they’re constructing a different reality from that information based on their experiences, expertise, and organizational perspective.

Your natural reaction – which operates largely outside conscious control – unfolds predictably. First, you become less willing to genuinely seek understanding of their viewpoint. Second, you become defensive of your position. Third, you fall victim to fundamental attribution error.

Fundamental attribution error is the tendency to perceive our own views as products of objective analysis of the situation while attributing others’ different views to flawed aspects of their personality or thinking. They’re too risk-averse, too conservative, too inexperienced to see the obvious solution. We’re analyzing the situation objectively; they’re letting their biases cloud their judgment.

This dynamic drives organizational dysfunction. Research shows it “precipitates a conflict spiral where both parties perceive the other as biased and proceed to respond in competitive ways to the reaction of the other.” Each side sees the other as increasingly extreme, making productive engagement progressively less likely.

The insidious part: we rationalize our competitive responses as dispassionate and rational rather than recognizing them as competitive. We’re not being difficult—we’re being logical. They’re the ones making this contentious.

The Cost in Strategic Decision-Making

This bias carries significant organizational costs. When leadership teams can’t effectively engage across different perspectives, several predictable failures occur.

Strategic blind spots persist because dissenting views get dismissed as personality flaws rather than alternative interpretations of complex data. The CFO isn’t being “too cautious” – she’s weighting different risk factors based on her vantage point. The CTO isn’t being “too technical” – he’s seeing implementation complexities that aren’t visible from a purely strategic perspective.

Decision quality degrades because the synthesis of multiple perspectives never happens. Instead of integrating insights from different organizational vantage points, teams polarize into camps, each convinced the other side is missing obvious reality.

Implementation suffers because the people who see the initiative differently aren’t genuinely enrolled—they’re complying while convinced leadership is making a mistake. Their concerns, dismissed as bias rather than explored as data, often prove prescient when execution falters.

Innovation stalls because cross-functional collaboration requires sustained engagement across different interpretive frameworks. When teams can’t navigate these differences without attributing them to personality flaws, they default to working in silos where everyone shares the same reality.

Why Awareness Isn’t Enough

Research shows that awareness of cognitive biases does help people control for them. But naïve realism creates a particular challenge: part of the bias is believing we’re less susceptible to cognitive biases than others. We can intellectually acknowledge that “everyone has biases” while maintaining the unconscious conviction that we see things more clearly than most.

This is why simply training leaders on cognitive biases rarely transforms organizational communication. Intellectual knowledge doesn’t automatically override the automatic processes that generate these patterns. What’s required is a different approach to high-stakes conversations – one that acknowledges we can’t simply think our way out of how our brains construct reality.

Practical Approaches for Leaders

First, change your diagnostic framework. When someone sees a situation differently than you do, your default interpretation shouldn’t be “What’s wrong with their thinking?” but rather “What are they seeing from their position that I can’t see from mine?” This isn’t about being diplomatic; it’s about accessing information you need for sound decisions.

Second, build structured approaches to surfacing different perspectives before they calcify into opposing positions. Once people have publicly committed to a position, defending it becomes about identity rather than analysis. Create decision processes that deliberately gather diverse interpretations early, when people are still in exploration mode rather than advocacy mode.

Third, recognize that your frustration with others’ “obvious” misunderstanding of a situation is itself diagnostic information. That frustration is a reliable signal that naïve realism is operating. The stronger your conviction that you’re seeing things objectively while others are biased, the more likely you’re in the grip of the very bias you’re attributing to them.

Fourth, in critical conversations, focus less on being understood and more on understanding. The natural instinct when someone doesn’t see things your way is to explain your position more clearly, with better logic, more compelling data. This rarely works because the issue isn’t that they don’t understand your reasoning—it’s that they’re constructing a different reality from the same inputs. Understanding their construction process gives you access to information yours is missing.

Finally, examine your organization’s actual track record. How often have confident consensus decisions later proven to miss critical factors that someone in the room saw but couldn’t get heard? How often have implementation problems emerged precisely where skeptics predicted them but were dismissed as “not being strategic enough” or “not seeing the big picture”? Your organization’s history of these patterns tells you how effectively you’re navigating interpretive differences versus suppressing them.

Many leaders are naturally strong communicators within their in-groups—teams that share their interpretive framework, organizational context, and assumptions about what matters. But high-stakes organizational decisions require communication across interpretive boundaries, where these natural abilities break down in ways we don’t consciously register.

The gap between how effective we believe we are and how effective we actually are in these situations isn’t at the margins. Closing it requires more than tips and techniques – it requires understanding how our cognitive architecture creates blind spots precisely when we’re most convinced we’re seeing clearly.

The good news: unlike being an above-average driver, being an above-average communicator in high-stakes situations is actually achievable. But it requires recognizing that the biggest obstacle isn’t what we don’t know, it’s what we’re certain we know that simply isn’t so.
